Holiday Email Marketing: A Week-by-Week BFCM 2026 Plan

Read summarized version with
Summary
- What you'll get: a dated plan for your holiday emails, from mid-October to Christmas, with one job per week and a link to the guide that covers each job.
- Why it matters: the list work that decides how Black Friday goes has to happen in October, before the sale emails start.
- Expected outcome: a calendar you can copy into your own, and a short list of things to finish before November.
Holiday email marketing is the run of emails an online store sends from the weeks before Black Friday through the last shipping day before Christmas. This page puts that run on a calendar for 2026.
Each week has one job. Each job links to the SmartrMail guide that goes into detail, so this page stays short and the detail stays where it already lives.
The BFCM 2026 dates this plan counts back from

If you're reading this later than mid-October, don't skip a week. Stack two jobs into one. The order matters more than the dates.
Oct 12–18: get the list ready
Before you add anyone or send anything bigger than usual, make sure the list you already have is healthy. Gmail's sender guidelines ask bulk senders to keep their spam rate low and to make sure the people they email actually want it (Google's email sender guidelines, as of October 2026). A big send to people who stopped opening months ago works against both, in the week that matters most.
Two jobs here. Remove or re-engage the inactive part of the list, which our guide on how to clean your email list before Black Friday walks through step by step. And check that your sending domain is authenticated, so Gmail, Yahoo and Outlook can tell your email is really from you. Our email authentication guide shows how to check yours in a couple of minutes.
Oct 19–25: grow the list
This one gets its own section below, because it's the week that decides how many people are on the list when the sale starts.
Oct 26–Nov 1: segment and test
Your list isn't one audience. A first-time buyer, a regular and someone who has never ordered want different emails in November. Build the segments now, while a wrong guess costs you an ordinary campaign and not your Black Friday email.
Then use the quiet weeks to test. SmartrMail runs subject-line A/B tests and send-time A/B tests, as of October 2026 (see features). A test you run in October gives you an answer you can use in November. Our eight segments to build before BFCM lists the segments, the rule behind each one and what to test in it.
Nov 2–8: check the flows that recover sales
Automated emails keep working during the sale without you touching them, so they're worth checking before traffic goes up. Start with the abandoned cart flow: is it on, are the products and images pulling through, does the timing make sense for your store? Our abandoned cart email guide covers what belongs in each of the three emails.
Nov 9–15: write the campaign
Now write. Subject lines first, because they decide whether anything else gets read. We keep updated lists for each day of the weekend:
For the emails themselves, look at what other stores sent: 21 Black Friday email campaigns that made people buy and 16 Black Friday email templates you can adapt. If you also text your customers, our Black Friday SMS templates cover that channel.
Nov 16–22: schedule, test-send, refresh
The week before is for checking, not writing. Schedule every email you can. Send each one to yourself and to someone who'll read it on a phone. Click every link.
SmartrMail segments update themselves about once a day, so refresh them by hand right before each scheduled send (how Smart Segments update, as of October 2026). That way the people who unsubscribed or bought this week land where they should. And keep a few short emails ready for the gaps. Our 10 last-minute BFCM emails are there if something you planned falls through.
Nov 23–30: BFCM week
If the work above is done, this week is about watching. Check what's going out, answer replies, and keep an eye on what sells so you can feature it in the Cyber Monday email. Don't rewrite the plan halfway through the weekend.
Grow the list before the rush
Everyone who joins your list in October gets your welcome emails before the sale emails start. That's the reason to put your list-growth work here and not in November: a new subscriber who already knows your store reads the Black Friday email differently from one who signed up that morning.
Three pieces work together:
- The pop-up. It's the first thing a visitor sees when you ask for their email. See 10 email pop-up examples from online stores for layouts and timing that work without getting in the way.
- The call to action. The words on the form and the button are part of what a visitor decides on. Our guide to designing CTAs that improve email capture rates covers how to measure your capture rate and what to change first.
- The welcome email. The first email sets what people expect from you. Get ideas from 10 welcome email examples.
In SmartrMail, pop-ups connect straight to your welcome flow, you can turn on double opt-in to confirm consent, and you can A/B test pop-ups and forms, as of October 2026. That last one is worth using in October, while traffic is normal and you have time to read the result.
Plan past Cyber Monday: December emails
The holiday season doesn't end on Monday night. December has its own deadline, and it's a shipping one.
- Shipping deadline emails. Once you know your carriers' last order dates for delivery before Christmas, tell your list, and tell them more than once. These 8 shipping deadline emails show how other stores did it.
- Christmas campaigns. Plan them now, while you have time, and write the subject lines from our list of 100+ Christmas email subject lines.
- Win back the BFCM first-timers. Some people who buy from you for the first time during the sale won't come back without a reason. Plan a win-back email for January, and start from these win-back subject lines.
Where SmartrMail fits in this plan
Every job above can be done in SmartrMail, as of October 2026: segmentation, subject-line and send-time A/B tests, pop-ups connected to the welcome flow, abandoned cart and browse abandonment recovery, SMS alongside email, and an editor with 50+ premade templates. The full list is on our features page.
Questions about holiday email marketing
What is holiday email marketing?
It's the set of emails an online store plans for the holiday season, usually from the weeks before Black Friday through Christmas. For most stores it covers preparing the list, growing it, the Black Friday and Cyber Monday campaigns, and the December emails about shipping deadlines and gifts.
When should I start planning holiday emails?
About six weeks before Black Friday, which for 2026 means the week of October 12. That leaves October for the list work and testing, and November for writing and scheduling. If you start later, keep the same order and do two weeks' work in one.
What are some examples of holiday email campaigns?
The usual run is an early-access email for subscribers before the sale opens, the Black Friday and Cyber Monday sale emails, a shipping-deadline reminder in December, a last-minute gift email after that deadline, and a win-back email in January. Our Black Friday campaign examples above show what real stores sent.
What's the difference between a Black Friday email strategy and a holiday email strategy?
A Black Friday strategy covers the sale weekend, from Black Friday through Cyber Monday. A holiday strategy is the longer run around it: the list work in October before the weekend, and the shipping-deadline and Christmas emails in December after it.
Key takeaways
- Black Friday 2026 is Friday, November 27, and Cyber Monday is Monday, November 30. Count your plan back from those dates.
- October is for the list: clean it, authenticate your domain, grow it, segment it and test.
- November is for writing and scheduling. The week before Black Friday is for checking, not writing.
- December has its own deadline: the last shipping day before Christmas.
- Do the jobs in order. If you're late, stack two weeks into one rather than skipping one.
